Managing a fleet in Malawi without a structured maintenance schedule is one of the most expensive operational mistakes a business can make. The cost of reactive maintenance — repairing vehicles after breakdown rather than preventing breakdowns through scheduled service — consistently exceeds the cost of preventive maintenance, often by a factor of two or three when you include emergency labour premiums, unplanned downtime, lost revenue, and the accelerated depreciation of a vehicle that has been neglected past its service intervals.
This guide walks through how to build a maintenance schedule designed specifically for Malawian conditions.
Before you can schedule maintenance, you need a complete and accurate register of every vehicle in your fleet. For each vehicle, record the make, model, year, registration number, engine type and size, current odometer reading, date of last service, last service type performed, and the next service due. This register is your management foundation. Everything else is built on top of it.
Manufacturer service intervals are your starting point, not your endpoint. Malawi's road conditions require tighter intervals than factory specifications assume. As a baseline for fleet operations on Malawian roads:
• Engine oil and filter: every 5,000 km or 3 months
• Air filter: inspect monthly, replace every 8,000 km or when visibly clogged
• Brake system inspection: every 10,000 km
• Tyre rotation and pressure check: monthly
• Suspension inspection: every 15,000 km
• Full service including all fluids: every 20,000 km or 6 months
• Major service including timing belt/chain check: every 60,000 km
The maintenance schedule must account for operational reality. Vehicles that are critical to revenue-generating activity need maintenance windows that minimise the operational impact. For transport fleets, schedule maintenance on lighter traffic days or rotate vehicles so that no more than one is off the road at a time. For agricultural fleets, schedule major services before planting and harvest seasons when demand is highest.
A maintenance schedule with no owner is a document, not a system. Assign a specific individual — fleet manager, operations manager, or owner — the responsibility of checking the maintenance register weekly, scheduling upcoming service actions, and confirming that completed actions have been recorded. Accountability is the bridge between a maintenance plan on paper and maintenance that actually happens.
A maintenance schedule that does not track costs by vehicle cannot tell you which vehicles in your fleet are consuming disproportionate maintenance resources. The vehicle with the highest repair cost relative to its operational output may be due for replacement rather than continued maintenance. Cost tracking per vehicle — parts, labour, downtime — makes this analysis possible and prevents the common mistake of continuing to invest in a vehicle that has become a liability.
Fleet conditions change. A route that was paved gets deteriorated. A driver changes. A vehicle is reassigned to a different duty cycle. Review your maintenance schedule quarterly against actual performance data and adjust intervals, priorities, and replacement planning accordingly.
